The Toughest Transformation Challenge I Ever Faced

Every transformation looks clean and polished in PowerPoint. But in reality? Not so much.

One project still stands out because it had everything you don't want to see during a transformation that needs to work out:

  • No shared vision

  • No clear ownership

  • Stakeholders who stopped talking to each other

Again, technology wasn't the real issue. The real issue lay in missing trust. Missing trust as a result of increasing complexity and whipped-away clarity.

Instead of pushing another framework or introducing the next process, we started something bare and simple:

Weekly "Architecture Cafes" open sessions where devs, PMs, and execs could talk freely.

Within three months, collaboration increased, blockers disappeared, and the roadmap finally moved again. The organization finally gained trust back.

It taught me a lesson I keep carrying forward: Transformations don't fail because of technology. They fail because of trust, alignment, and courage to talk openly. In the end we need to communicate, right? Clarity evolves with valuable communication.
